The Cognitive Load Problem Nobody's Solving in B2B Commerce

We just spent a chapter of Shopware's new 2026 B2B Commerce Trends & Opportunities Report talking about a problem most commerce teams haven't named yet, even though every one of their buyers is living inside it every day.

Call it cognitive load.  It's what happens when a product gets more complex than a buyer can hold in their head while trying to decide.

Manufacturers and distributors keep adding configurable options, technical specifications, compatibility requirements, and operational nuance to their products, because that's what serious products require. Meanwhile, most of their ecommerce experiences are still built around static product pages, spec sheets, and dropdown menus that hand all of that complexity straight back to the buyer and ask them to sort it out alone.

That's what we talked about with Shopware, and it's the exact problem we spend every day at Dopple solving for.

 

The interpretation gap in high-consideration products

Ask any enthuiast brand what their hardest sales conversation is, and the answer usually comes down to helping a buyer picture the thing they're building toward: their boat, their build, their acreage, their fleet.

A spec sheet can tell a buyer what a product does. It can't tell them what it looks like on their dock, in their shop, on their land. That's a fundamentally different kind of understanding, and it's the one that actually moves a high-consideration purchase forward.

As Dopple CEO Justin Scott said in the report: sellers want to sell complex products, but it's genuinely hard to convey that context through a photo. A configurable 3D model gives a buyer somewhere to put all of that complexity. They move from reading about the product to building it themselves.

 

Buyers want the right options, in the right order

The instinct in commerce has always been to organize complexity: better filters, cleaner categories, more detailed comparison charts. All useful. None of it solves the actual problem, which is that a buyer usually doesn't walk in already knowing which of your forty configurations applies to them.

What they know is their situation. They're solving for a specific job, a specific site, a specific set of constraints nobody else's configuration will match. The buying experience that actually earns their trust and attention is the one that starts there, with what they're trying to do, and narrows the catalog down to what fits, instead of asking them to reverse-engineer it themselves.

That's the shift we mean when we talk about Situational Commerce: a buying experience that adapts to the buyer's context in real time, rather than presenting the same static grid to everyone who lands on the page.

 

Most B2B purchases aren't made by one person. Your interface should account for that.

The other piece that gets missed constantly: industrial and B2B buyers are rarely deciding alone. They're building a case. They need to bring a configuration back to a partner, a boss, a procurement team, and defend it.

If your buying experience ends at "add to cart," you've left your buyer to build that case from memory. Configuration has to produce something they can walk out with: a build sheet, a saved configuration, a summary that holds up in a room you're not in. We've seen what that artifact does for conversion. Hoyt Archery's buyers who use their bow configurator go on to purchase 74% of the time, because by the time they're done, they already know the build is right. They walk into their next conversation ready to present it.

 

Our take on AI in B2B buying

We get asked constantly whether AI changes any of this. It does, just more gradually and more selectively than most vendor pitches suggest. There isn't going to be one master AI system that understands every industrial buyer's context well enough to sell for you. Progress here is going to be steady and incremental, especially in B2B.

What buyers actually want is simpler than a headline AI feature: they want to understand, at a human level, how a technology gets implemented into their stack by the partner bringing it to them. That's why every configuration experience we build pairs the technology with people who actually know the industry and stay hands-on with the account for as long as it's live.

 

The next generation of B2B buying starts with context

The throughline across every conversation in Shopware's report, ours included, is that B2B commerce has stopped being a storefront problem. It's an operational and experiential problem, and the buying experience is one of the clearest places that shows up.

The report's own conclusion put it plainly: commerce is becoming less about browsing products and more about helping a buyer complete a specific task, whether that's identifying the right replacement part or configuring a piece of technical equipment. That's exactly the moment we build for.

The fix is giving buyers a way to start from their own situation, and letting the product meet them there with something they can walk into their next meeting and defend.
